Anatomy of an AI-Native Org
For thirty years we were glorified translators — business asked why, product defined what, engineering translated to how. AI just ate the translation step.

Core Thesis
AI didn’t replace job titles — it compressed the task type of translation. The middle layer of engineering orgs (managers, coordinators, translators) is dissolving because the translation pipeline itself is shrinking.
Structural Changes
- Why layer (unchanged): Conviction doesn’t scale with headcount
- What layer (growing): Taste/judgment work — people making calls about what “good” looks like
- How layer (shrinking but higher-skill): Architectures, trust systems, agent harness
- Agent layer (new): Agents doing bulk conversion work
The Manager Paradox
Managers who exclusively coordinate translation are losing their role. Those who shift to contributing to why, what, or trust/harness systems survive.
Relevance to Hermes
- Mirrors multi-agent architecture (Manas=why/coord, agents=how, skills=harness)
- Validates agent-of-agent review pattern
- Frames cognitive debt as org-level challenge
